A working field guide to getting an enterprise from "we turned Copilot on" to "agents do real work here" — and past the organisational walls that stop almost everyone in between.
Every wall on this ladder is organisational — data, governance, behaviour — not technical. Microsoft ships the engine. Getting an organisation to actually climb is the work. That's what this repo is about.
You've deployed Microsoft 365 Copilot. Maybe you've dabbled in Copilot Studio. And it has quietly stalled — a few power users, no team-level change, a governance conversation nobody wants to have. You are not stuck because the technology is missing. You are stuck at a wall, and the wall is how your organisation works.
This repo maps the four rungs, names the wall between each one, and shows — with runnable reference workflows adapted from Microsoft's own published accelerators — what it takes to get to the next rung.
I'm Ram Senthil-Maree — a Forward Deployed Engineer for Microsoft AI adoption. I don't hand over a slide deck and leave. I embed, map your actual workflows across the M365 / Copilot Studio / Foundry stack, build the thing with your people, and get you past the wall you're stuck on. The demos in this repo are workflows I've rebuilt from Microsoft's reference accelerators so I can show — not tell — what each rung really takes.
📅 Talk to me: book your free 30-minute gap analysis · everything here is real and runnable, not a brochure.
Before any engagement, I'll do this with you at no cost:
- Locate you on the ladder — honestly, which rung, and the one wall actually blocking you.
- A future-state roadmap — the next 2–3 rungs, sequenced, aligned to your strategy, not a generic maturity model.
- Delivered, not pitched — you keep the roadmap whether or not we work together.
Thirty minutes, a clear picture of where you are and where you could get to, and a plan you own.

Find your rung. There's no judgement in this — everyone is somewhere on it, and the honest ones admit they're lower than the hype suggests.
| Rung | You're here if… | The wall ahead of you |
|---|---|---|
| 1 · Adopt | Copilot answers questions over individual docs. A handful of enthusiasts use it. | Individual → team. It helps a person; it hasn't changed how a team works. |
| 2 · Extend | You've built (or tried) a Copilot Studio agent for a real task. | Data + governance + behaviour. It breaks on messy data, oversharing, and the fact that nobody changed how they work. |
| 3 · Engineer & Govern | Multi-agent workflows on Foundry/Fabric, with governance and cost control. | Scale + cost + governance-at-scale. What worked as a pilot gets expensive and ungoverned at fleet scale. |
| 4 · Frontier | Autonomous, long-running agents (Cowork) delegated real work, governed by Agent 365 + Work IQ. | Organisational readiness. You can't delegate to an autonomous agent an organisation that couldn't get Copilot past individual users. |
The uncomfortable truth the ladder makes visible: most organisations are buzzing about Rung 4 (Cowork, "digital colleagues," agents) while sitting on Rung 1. The gap isn't capability — Microsoft shipped the capability. The gap is every wall in between, compounding.
Each rung is a folder. Every rung folder follows the same three-beat structure so you can walk it — or fork it into a real proof-of-concept:
0X-<rung>/
├── README.md The wall: what breaks, and WHY it's organisational → the fix
├── demo/ A runnable reference workflow (adapted from a Microsoft accelerator)
├── governance/ (rungs 2–4) the data / governance / behaviour fix as real config
└── ARCHITECTURE.md One diagram: current state → wall → target state
Plus:
- WORKFLOWS.md — the catalogue of proven, mature workflows these tools are actually adopted for, harvested from Microsoft's published accelerator library and mapped to rungs. (This is also how I keep learning what's real vs. hype.)
- METHOD.md — the thesis in full: why every wall is organisational, and how you actually get through one.
- services.md — how I help, one engagement per rung, plus independent AI assurance.
This is a live build, not a finished product — and it says so per rung rather than faking completeness.

Built in the open. The reference workflows adapt Microsoft's MIT-licensed accelerators — credited in each rung. The judgement about the walls between them is mine.
