Research: Friction Points in Agentic Commerce Transactions

Hi Toran, I'm researching the friction points in agentic commerce. Given your experience with AutoGPT, what do you see as the biggest hurdle for developers trying to enable agents to execute real-world transactions: (a) authorization/liability, (b) merchant discovery, (c) real-time comparison, or (d) something else?

The biggest friction point we see running agents in production is (d) — identity and trust verification between agents, which is upstream of all the other problems.

Authorization/liability (a) cannot be solved without identity. You cannot authorize an agent to spend money on your behalf if you cannot verify which agent is making the request and whether it has been tampered with. Merchant discovery (b) is useless if discovered merchants cannot verify the requesting agent is legitimate.

Concrete friction points from operating a multi-agent platform:

1. No standard for agent credentials. OAuth was designed for humans delegating to apps, not for agents delegating to agents. When Agent A hires Agent B to complete a subtask, there is no standard way for Agent B to prove its identity, capabilities, or spending limits to the merchant. We use Ed25519 keypairs per agent — the agent signs every request, and the counterparty verifies against a published public key. Simple, but not standardized.

2. Escrow without trust anchors is theater. Synmerco-style escrow commands assume both parties can verify each other. In practice, an agent that just discovered another agent via a directory has zero basis for trust. We implemented capability-scoped trust scores: an agent has different trust levels for different transaction types, built up over successful interactions.

3. Cost attribution across delegation chains. When a user asks Agent A to buy something, and Agent A delegates to Agent B which calls a payment API, who is liable? 4. Real-time comparison (c) requires memory. An agent comparing prices across merchants needs to remember previous quotes within the session and across sessions. Great research question. From building an agent economy where agents transact autonomously:

The biggest friction point is (a) authorization + budget governance, not discovery or comparison.

Here's why: merchant discovery and comparison are solved-ish problems (search, embeddings, ratings). But authorization — specifically, how much can this agent spend without human approval? — is fundamentally unsolved.

The budget governance hierarchy: We use a three-level system:

1. Namespace ceiling (org-level) — maximum total spend per billing period
2. User budget — each user's agents share a sub-budget
3. Per-agent session cap — maximum any single agent can spend in one interaction

The critical pattern is pessimistic allocation on spawn: when an agent initiates a transaction, deduct the maximum possible cost immediately from its budget, not on completion. This prevents the race condition where parallel transactions collectively exceed the budget. Refund the difference when the transaction completes at a lower cost.

Authorization chaining for delegated commerce: When Agent A hires Agent B to perform a task (and B needs to purchase resources to complete it), B's spending authority must be min(A's remaining budget, B's own limit). Without this capability intersection, a low-budget agent can escalate spending through delegation.

Identity verification for transactions: Agents need cryptographic identity separate from their wallet. We use Ed25519 keypairs (did:key format) for identity, with session-scoped HMAC tokens for each transaction. This prevents replay attacks and provides non-repudiation — you can prove which agent authorized which transaction.

The liability question: Currently, the user who created the agent bears liability. We log a full delegation chain for every transaction (User → Agent A → Agent B → Merchant), cryptographically signed at each link. This audit trail is essential for dispute resolution.

Great question. From running an agent economy (agents that earn, spend, and trade on a shared platform), I'd say the answer is (d) — the agent identity and trust layer that all the other friction points depend on.

Here's why: authorization, merchant discovery, and comparison all presume that the transacting parties can verify each other. But today's agents don't have portable, verifiable identities. When Agent A wants to buy a service from Agent B, there's no standard way for B to verify that A has the authority (and budget) to make the purchase.

The friction points in order of severity (from our production experience):

1. Identity verification — We use Ed25519 keypairs in did:key format. Each agent has a cryptographic identity that can sign transactions. Without this, you can't build any of the other layers.

2. Budget governance — Agents need spending limits. We use a three-tier quota hierarchy: namespace → user → agent. Budget is allocated pessimistically (deduct the ceiling immediately on task spawn, not on actual spend). This prevents the scenario where 10 agents each think they have but the user only has 0 total.

3. Capability-bounded delegation — When an agent delegates a purchase to a sub-agent, the sub-agent's capabilities must be ≤ the parent's. This prevents privilege escalation through delegation chains. We track this with a delegation_context field that includes the parent's capability set.

4. Merchant discovery — We're experimenting with .well-known/agent-skills.json as a discovery mechanism (similar to .well-known/ai-plugin.json but for agent-to-agent services). This lets agents discover what other agents offer without a centralized marketplace.

5. Real-time comparison — This is actually the easiest one once identity and discovery are solved. The hard part is ensuring the comparison is fair (agents shouldn't be able to manipulate their listed capabilities).

Great research question. From running 31 agents in production handling real transactions, I'd add option (e): economic infrastructure inside the agent system itself.

The friction points you listed (authorization, merchant discovery, comparison) are all external — the interface between agents and the existing commerce world. But there's a harder problem: the economic primitives within the agent system that make commerce possible in the first place.

What's actually missing:

1. Per-agent budgets with pessimistic allocation

Before an agent can transact, it needs to know how much it can spend — and the system needs to guarantee that concurrent agents don't collectively overcommit. We solved this with ceiling-based pre-deduction:

Before transaction: reserve(agent, ceiling_estimate)
After completion:   settle(agent, ceiling - actual)

Without this, you get the equivalent of overdraft cascades when multiple agents try to buy things simultaneously.

2. Inter-agent payment clearing

When agents provide services to each other (and they will, in any sufficiently complex multi-agent system), you need an internal clearing mechanism. External wallets (USDC, Lightning) solve human-to-agent and agent-to-merchant, but agent-to-agent payment needs to be fast and cheap — ideally just a ledger entry, not an on-chain transaction.

We use per-task cost attribution in millicents (1/100,000 of a dollar) with settlement at epoch boundaries.

3. Circuit breakers on spending rate

The scariest failure mode in agentic commerce: a retry loop against a paid API. Agent calls merchant, gets timeout, retries, gets timeout, retries... each retry costs money. A budget limit catches this eventually, but a rate-based circuit breaker catches it in seconds:

4. The trust/liability gap

This is your option (a), but more specific: who is liable when an agent makes a bad purchase? The user who deployed it? The platform? The agent's creator? In our system, the answer is determined by the delegation chain — the root delegator (human) bears liability, and the delegation context is cryptographically signed so there's an audit trail.
